James Dyson built five thousand one hundred and twenty seven failed prototypes before he got his vacuum cleaner right. Every major vacuum manufacturer rejected his cyclone technology because it would destroy their profitable replacement bag business. The bags generated more revenue than the vacuums themselves. The incumbents did not fail to see the innovation. They refused to adopt it because it threatened their existing profits. But the product design decision that turned Dyson from an engineering curiosity into a premium brand was making the dirt visible. Traditional vacuums hid the filth inside an opaque bag you threw away without looking. Dyson used a transparent collection bin so the customer could see exactly how much dirt the machine was pulling from their carpet. This was a brilliant product design decision. Watching the bin fill up gave immediate visual proof that the product worked. Every use became a demonstration. When friends visited and showed the transparent bin full of debris, the vacuum sold itself. The product literally showed you its value every time you used it.
